How Should SaaS Companies Structure Sales Compensation to Attract Top AEs?

Posted by John Hitchen - 04/11/2026

Compensation is usually the first thing a strong account executive scrutinises and the last thing many SaaS companies design carefully.

A plan that looks competitive on headline OTE can still lose candidates if quota is unrealistic, accelerators are weak or payment terms are opaque.

This guide explains how to structure AE compensation so that it attracts top performers, rewards the right behaviour and remains sustainable for the business.

Let’s Dive In!

Start with the OTE split and the quota

Most SaaS AE roles use a base and variable split, commonly somewhere between 50/50 and 60/40, depending on segment and market. Enterprise roles with long cycles tend to carry a higher base, while transactional roles lean toward variable. What matters more than the split is the relationship between OTE and quota. Experienced candidates quickly calculate the quota-to-OTE ratio and compare it with norms in their segment. A quota that implies an unrealistic multiple of OTE is a red flag, however attractive the headline figure.

Be honest about attainment

Share the share of the team that hit quota in the last four quarters, and how it was distributed. If only one rep in five makes target, strong candidates will find out, either from the team or through their network. Transparent data builds credibility and filters out candidates who would be disappointed later. Where attainment is low, fix the plan or the territory before you hire into it.

Use accelerators to reward over-performance

Top AEs want upside. Accelerators that increase the commission rate above 100% of quota, and ideally above a second threshold, signal that the company wants its best people to earn significantly more. Capped plans, by contrast, discourage the very behaviour you want and push top performers toward competitors. If cost control is a concern, design the accelerator thresholds carefully rather than capping outright.

Keep the plan simple and the metrics aligned

A plan with five metrics and three multipliers is difficult to understand and harder to motivate. Focus on one or two primary measures, typically new ARR or bookings, with perhaps a secondary measure such as multi-year commitment or product mix where it supports strategy. Avoid changing the plan mid-year except where genuinely unavoidable, as repeated changes erode trust quickly.

Align incentives across the revenue team too. If AEs are paid on bookings but customer success is judged on retention, make sure the handover process and clawback terms are clear and fair.

Clarify the details candidates ask about

Experienced AEs will ask about payment timing, treatment of multi-year deals, ramp periods, guaranteed commission, clawbacks, territory changes and what happens on departure. Have clear, written answers ready. Ambiguity on these points is a common cause of late-stage withdrawals and early attrition.

For new hires, a ramp with a guaranteed draw for the first one to three months, depending on cycle length, is common and reassures candidates who are leaving a mature book of business.

Benchmark, then decide your positioning

Use current market data for your segment and location, and decide deliberately whether you want to lead, match or lag the market. Companies with a strong brand, clear product-market fit and proven pipeline can sometimes match; those that are earlier stage generally need to compensate for risk with equity, higher upside or a stronger plan.

Whichever position you choose, be able to explain it. Candidates respond well to a coherent story about how the plan works and why it is built the way it is.
