How Do You Run Reference Checks on a Senior SaaS Sales Hire?

Posted by Adam Richardson - 04/11/2026

Reference checks on Senior Sales hires are often rushed, generic and treated as a formality, which is a missed opportunity.

A well-run check is one of the few ways to test what a candidate told you against what the people who worked with them actually saw.

This blog covers who to speak to, what to ask and how to read the answers when hiring a Senior Account Executive, Sales Leader or Revenue head in SaaS.

Let’s Dive In!

Why sales references deserve more care

Sales candidates are, by trade, persuasive. That is a strength in the role and a risk in the hiring process. Quota attainment, pipeline ownership and “team performance” can be framed generously, and a short interview rarely exposes the gap between personal contribution and a strong territory or inherited pipeline. References, done properly, close that gap.

Choose the right referees

Do not rely solely on the names a candidate offers. Ask for a mix: a line manager, a peer, and for leadership roles a direct report or a cross-functional partner such as a sales engineer, marketer or customer success lead. Where permitted and with the candidate’s consent, back-channel references can add useful perspective, but they should supplement rather than replace the formal process, and you should be transparent about your approach.

Timing matters. Take references after the final interview and before the offer is finalised, and make the offer conditional on satisfactory checks. That keeps the process fast without exposing the candidate’s current employer too early.

Ask questions that reveal behaviour, not opinion

“Was she good?” invites a polite yes. Better questions ask for specifics:

What were their targets in the last two years, and how did they perform against them? How was the territory or pipeline built, and how much came from their own prospecting? How did they behave when a quarter went badly? How did they work with sales engineers and customer success? What would you want a new manager to do to get the best from them?

For leaders, add: how did the team’s attainment distribution look, how many hires did they make, and how many of those did they keep? Strong leaders can usually describe their regretted and unregretted attrition candidly.

Verify the numbers independently

Compare what referees say with the candidate’s own claims on quota, ranking and deal size. Where figures differ materially, ask neutrally for clarification rather than accusing. Context often explains a difference, such as a quota reset, a territory change or a product launch. Where it does not, you have learnt something important before the offer, not after.

Read what is not said

Pay attention to hesitation, vague praise and referees who stick to dates and titles. Short, guarded answers can signal a company policy of confirming only basic facts, but they can also signal a problem. Probe gently: “What would you say were their biggest areas for development?” Most good referees will answer honestly and constructively. Be wary where every answer is unqualified superlatives.

Document and decide

Use a consistent template so that feedback is comparable across candidates, and record the answers against your scorecard. A single lukewarm reference should not automatically end a process, but a pattern across several should carry weight. Share findings with the hiring panel and weigh them alongside interview evidence rather than letting one data point dominate.

Handled this way, reference checking becomes a genuine quality gate, one that protects the team, the pipeline and the candidate from a poor fit.
